Lead scoring, so sellers call the right leads first
Lead scoring gives each lead points for who they are and what they do, so sales and marketing agree which leads deserve a call now.
This guide covers fit and engagement scores, a worked model, score decay, how HubSpot does it and the UK data protection points to check.

HubSpot score types: fit, engagement and combined3

01/ definition
What is lead scoring? the short answer
Lead scoring ranks leads by adding points for things that make a sale more likely and taking points away for things that make it less likely.
Most models have two halves, which HubSpot names in its lead scoring tool: a fit score, based on who the lead is, and an engagement score, based on what they have done.
A combined score uses both, so a perfect-fit lead who has never engaged and an engaged lead from the wrong kind of company both score lower than a good fit who is active.
The score exists to trigger an action: a sales call, a nurture sequence or nothing.
02/ worked example
A B2B lead scoring model fit and engagement
An illustrative model for a firm selling software to UK finance teams.
The criteria and points are invented to show the method; build yours from your won deals.
Here a lead passes to sales at 60 points with at least 35 from fit, so activity alone cannot push a poor-fit lead to a seller.
Weight the points from your own data: compare the traits and actions of leads that became customers with those that did not.
03/ how to build it
How to build a lead scoring model five steps
Start from won deals
List the company and contact traits shared by customers who closed and stayed.
That is your fit score.
- ✓ Last 12 months of won deals
- ✓ Lost deals for contrast
Agree the handover with sales
Decide the score at which sales takes a lead, and what sales does next.
A score with no agreed action is a report, not a process.
- ✓ One threshold
- ✓ A response time
Add engagement that predicts buying
Pricing visits, demo requests and replies matter more than opens and page views.
Give low-intent actions few points.
- ✓ High-intent actions
- ✓ Negative scores for unsubscribes
Add decay
Old activity should fade.
HubSpot lets engagement scores decay every 1, 3, 6 or 12 months.
- ✓ A decay interval
- ✓ A cap on any one action
Review every quarter
Check how many scored leads became opportunities.
If sales ignores high scores, the model is wrong, not the sellers.
- ✓ Score against outcome
- ✓ Adjust the weights
04/ tools
How HubSpot scores leads one common example
HubSpot's lead scoring tool supports engagement scores, which qualify records on their actions, fit scores, which qualify them on property values, and combined scores that use both.
It lets you cap the total with a score limit and cap each group of criteria with a group limit, and decay engagement every 1, 3, 6 or 12 months.
Combined scores are labelled A1 to C3, where the letter is fit, with A the highest fit and C the lowest.
HubSpot says scores need a Professional or Enterprise subscription to Marketing Hub or Sales Hub, and AI-built contact scores need Marketing Hub Enterprise.
05/ UK rules
Lead scoring and UK GDPR scoring people is profiling
Scoring named people is a form of profiling: the ICO's draft guidance describes profiling as analysing, evaluating or predicting aspects of someone's personality, behaviour or characteristics.
That guidance was updated on 31 March 2026 to reflect changes to UK GDPR made by the Data (Use and Access) Act 2025.
For B2B lead scoring, say in your privacy notice that you score leads, keep the criteria to business attributes and behaviour on your own channels, and keep a person in the loop before any decision that matters to the individual.
Check the ICO's business-to-business marketing rules too: sole traders and some partnerships are treated like individuals for email marketing.
06/ GTM Quest
Lead scoring in a go-to-market system score accounts, not just people
In B2B, one engaged person rarely makes a deal; Forrester counts 13 internal stakeholders in a typical purchase.
So we score accounts as well as leads: how many people from one company are engaging, and whether that company fits your ideal customer profile.
As a London GTM agency, we build the scoring on a data layer you own and tie it to the qualification your sellers already use, such as BANT or MEDDIC.

Lead scoring FAQ
Short answers to what B2B teams ask about lead scoring.
A method of ranking leads by giving points for who they are (fit) and what they have done (engagement), so sales knows which to contact first.
A fit score measures how closely a lead matches your ideal customer profile.
An engagement score measures their actions, such as visiting the pricing page or attending a webinar.
Reducing engagement points over time, so a lead who was active a year ago does not still look ready to buy.
HubSpot lets engagement scores decay every 1, 3, 6 or 12 months.
There is no universal number.
Set the threshold from your own data, at the score above which leads usually became opportunities, and review it every quarter.
Scoring people is profiling, which UK GDPR allows with a lawful basis and transparency.
Tell people in your privacy notice and keep a person involved in decisions that matter to them.
The ICO’s guidance on profiling is being updated after the Data (Use and Access) Act 2025.
Scoring built by a model from your past won and lost deals rather than by hand.
HubSpot, for example, offers AI-built contact scores on Marketing Hub Enterprise.
